  • Owned the full loop across two major pivots: customer discovery, ICP selection, contextual inquiry and Mom Test interviews, with demand validated before any build was scaled.
  • PostHog KPI instrumentation to verify shipped features actually moved behavior, rather than assuming they did.
  • Made the stop call on evidence when the technical signal was strong but commercial urgency was absent — a disciplined kill with minimal sunk cost.

Engineering governance at scale — the constitution layer

  • Codified engineering principles as an enforceable governance layer shared across every agent in the system, rather than as documentation nobody reads.
  • Structural gates for mechanically-checkable violations, semantic gates for those needing judgment — matching the gate type to the violation class.
  • Cross-family review as an independent-verification gate: an author's blind spots survive their own review by construction, so review requires a different model family.
  • Cost governance through model right-sizing by task class, keeping the most expensive reasoning on judgment work only.
